When I sat down to write this week’s blog on succession planning, my mind immediately went to HBO’s hit series Succession. The show follows media mogul Logan Roy and his four children as they battle for control of the family empire. The plot is fueled by betrayal, backstabbing, and power struggles—enough drama to fill four full seasons.

For many leaders, this is the picture that comes to mind when they hear the phrase “succession planning.”

  • What if planning for my successor disrupts business as usual?
  • What if it sparks jealousy and infighting?
  • What if I choose the wrong person?

But here’s the more important question: What if we don’t have a plan at all?

The truth is, none of us will lead forever. Change comes—sometimes predictably, sometimes without warning. Economic downturns, health challenges, shifting priorities—all can alter the course of leadership in an instant. Succession isn’t a question of if, but when. The real difference lies in whether our organizations will be prepared.

At Leadercast 25 – Legacy of Impact, Andy Stanley reminded us that every leader leaves a legacy. The choices we make today determine whether that legacy thrives or fades. A thoughtful succession plan ensures that the mission you’ve worked so hard to build continues long after you’ve stepped aside.

Here are three key principles to guide your planning:

1. Start Sooner Than You Think

The best time to identify and develop future leaders is well before you “need” them. Mentor early. Invest in their growth. Give them real opportunities to practice leading before the moment arrives.

2. Prioritize Values Over Performance Alone

Skills and results matter, but culture is what sustains an organization. Choose leaders who embody the values and DNA you’ve worked to cultivate—not just those with the strongest résumés.

3. Keep the Plan Flexible

Succession planning isn’t one-and-done. People grow. Organizations evolve. Circumstances shift. Review and refresh your plan regularly so that it’s ready when you need it.
